The Challenge

In August 2023, Coviant Software's flagship product Diplomat MFT was losing ground in search visibility for commercially critical terms. The main pillar page had dropped from position 10 to position 35 for managed file transfer software, a keyword worth over 30 per click in Google Ads. Only 24% of tracked pages held rankings in the top 100, and blog content was contributing almost nothing with just 2% of posts ranking.

The strategic challenge was threefold: recover lost rankings for high-value commercial terms, build topical authority across multiple keyword clusters (MFT, Automation, Enterprise SFTP, PGP Encryption), and as AI Overviews began transforming search results through 2024 and 2025, ensure Coviant's content was structured to be cited by Google's AI systems rather than displaced by them.

Compounding this was a technical debt problem: 31 blog posts cannibalising the managed file transfer URL space, inconsistent internal linking across solution stories, thin category pages indexed by Google, and a knowledgebase on a separate subdomain creating crawl and authority dilution issues.

02

The Solution

Rather than targeting 200+ keywords with thin content, we organised the entire strategy around 4 topic clusters — Managed File Transfer, Automation, SFTP/Enterprise, and PGP Encryption — each anchored by a pillar page with supporting solution stories targeting real-world software integrations.

The solution story model — creating dedicated, in-depth pages for specific enterprise integrations like JP Morgan, Workday, UKG, and Netsuite — became the backbone of Coviant's content architecture. Each page was rebuilt to 1,000+ words with genuine use-case descriptions, FAQ sections addressing real buyer questions, HowTo and FAQ schema markup, and strategic internal linking back to pillar pages.

Simultaneously, we developed competitor displacement pages for FileZilla, MOVEit, GoAnywhere, RepliWeb, and Cerberus FTP, targeting high-intent competitor alternative searches. Interactive ROI calculators were built to demonstrate time/cost savings, generating 200+ enterprise leads while serving as link-worthy authority assets.

As Google's AI Overviews expanded, we restructured content to be citation-friendly — clear definitions, structured comparisons, authoritative positioning — resulting in the majority of Page 1 rankings appearing as AI Overview citations.

How to improve Enterprise Software (Managed File Transfer) visibility in search engines and LLMs

  1. 1

Audit existing rankings and identify commercial keyword clusters

Conducted comprehensive audit of 274 tracked keywords, mapping existing rankings to 4 strategic topic clusters (MFT, Automation, Enterprise SFTP, PGP Encryption). Identified that only 24% of pages held top-100 rankings and that blog content contributed just 2% of ranking pages. Prioritised keywords by commercial value using CPC data from Google Ads.

  2. 2

    Implement solution story content architecture

Developed dedicated solution story pages targeting real-world enterprise integrations (JP Morgan, Workday, UKG, Netsuite, CDC, WinSCP, Anaplan). Each page built to 1,000+ words with unique content, real business use-case descriptions, FAQs addressing buyer questions, and strategic internal linking to pillar pages.

  3. 3

    Remediate technical SEO issues

NoIndexed thin category pages and knowledgebase content hurting site health. Consolidated 31 blog posts containing managed file transfer in URLs to a central changelog. Fixed internal link consistency across solution stories. Addressed Console errors and crawl issues from multi-site installation.

  4. 4

    Build competitor displacement pages

Created dedicated comparison and alternative pages targeting high-intent searches for FileZilla, MOVEit, GoAnywhere, RepliWeb, Cerberus FTP, and Serv-U alternatives. Each page structured with clear comparison points, migration guidance, and schema markup to capture buyers actively evaluating competitors.

  5. 5

    Develop interactive ROI calculators

Built enterprise ROI calculators demonstrating time and cost savings versus manual processes and competitor solutions. These tools generated 200+ enterprise leads and contributed to over two million pounds in pipeline value, while serving as link-worthy assets building domain authority and E-E-A-T signals.

  6. 6

Optimise for AI Overviews and answer engine visibility

Restructured content to be citation-friendly for Google's AI systems and LLMs. Implemented clear definitions, structured comparisons, FAQ schema markup, HowTo schema, and authoritative positioning. This resulted in 30 of 46 Page 1 rankings appearing as AI Overview citations — a new form of visibility that did not exist when the engagement began.

What Made This Different

This case study demonstrates three angles that differentiate from typical SEO engagements.

AI Overview Dominance as Measurable Outcome — 65% of Page 1 rankings are AI Overview citations, showing that AEO is not theoretical but measurable with existing tracking tools. All 28 Position 1 rankings are AI Overviews. This is a direct result of content structuring decisions made months before AI Overviews existed in their current form.

Solution Story Architecture as Repeatable Framework — The methodology of targeting real-world enterprise integrations (JP Morgan, Workday, UKG) with dedicated, schema-marked content is a replicable model for any B2B software company. The JP Morgan page maintained Position 1 continuously for 30 months across multiple core algorithm updates.

Transparent Reporting Including Losses — Not every keyword improved. Several long-tail automation keywords lost rankings post-AI Overview. The strategy acknowledges these losses and contextualises them within the broader pivot from traditional organic to AI-era visibility, where defending the most commercially valuable positions matters more than total keyword count.

03

The Results

Over 30 months, the strategy transformed Coviant Software's search visibility from a declining position to market-leading dominance in the enterprise MFT space.

28 Position 1 rankings across commercially important keywords, with mft file transfer (1,000 monthly searches) as the headline win. 46 keywords on Page 1 (top 10), maintaining stability despite the AI Overview transformation of search results.

65% of Page 1 rankings are AI Overview citations — demonstrating that the content strategy was not just surviving the AI transition, it was purpose-built for it. All 28 Position 1 rankings are AI Overview results.

The estimated annual traffic value for Page 1 keywords alone exceeds $110,000 based on equivalent Google Ads spend, with the top keywords commanding CPCs of $21 to $31 per click. Interactive ROI calculators generated 200+ enterprise leads and contributed to over two million pounds in pipeline value.

Transparency note: not every keyword improved. Several long-tail automation keywords that ranked well in 2023 dropped or lost rankings entirely as AI Overviews absorbed informational queries. Total keywords in the top 100 decreased from 146 to 129, but Page 1 rankings held steady at 46 — indicating the strategy successfully defended the most commercially valuable positions.

Frequently Asked Questions

How do you rank an enterprise B2B software company for competitive keywords?

The core strategy centres on solution story architecture — creating dedicated, in-depth pages for real-world software integrations that prospective customers actually search for. Rather than targeting generic head terms, we identify the specific queries buyers use when evaluating solutions and create authoritative content that addresses those exact needs with genuine use-case descriptions, technical guidance, and FAQ sections.

What is AI Overview optimisation and how does it differ from traditional SEO?

AI Overview optimisation involves structuring content so Google's AI systems cite it as a source in AI-generated summaries that appear above traditional search results. This requires clear definitions, structured comparisons, FAQ and HowTo schema markup, and authoritative positioning. In this engagement, 65% of Page 1 rankings are AI Overview citations, demonstrating that well-structured, authoritative content is preferentially selected by Google's AI.

How long does it take to see results from enterprise B2B SEO?

Enterprise B2B SEO is a long-term investment. In this 30-month engagement, early wins came from technical remediation and solution story optimisation within 3 to 6 months, while full cluster dominance including AI Overview presence developed over 18 to 24 months. The JP Morgan solution story has maintained Position 1 continuously for 30 months, demonstrating the compounding value of authoritative content.

What ROI can enterprise software companies expect from SEO?

The estimated annual traffic value for Coviant Software's Page 1 keywords alone exceeds $110,000 in equivalent Google Ads spend. Additionally, interactive ROI calculators developed as part of the strategy generated 200+ enterprise leads and contributed to over two million pounds in pipeline. The key metric is not just ranking position but commercial outcomes — leads, pipeline, and revenue attributable to organic visibility.

How do you measure SEO success for a niche B2B software company?

We track keyword rankings across strategically important clusters (274 keywords in this engagement), but the primary success metrics are commercial: traffic value (equivalent ad spend), lead generation, pipeline contribution, and revenue. We also monitor AI Overview presence as a leading indicator of future visibility, and solution story performance as a measure of content authority.
