Content written purely for human navigation — long flowing prose, buried key points, information spread across multiple sections — is harder to extract and therefore less likely to be cited. Structured content that serves machine extraction is not in tension with good writing. It is good writing with an additional constraint.

Stage 5: Action

This stage is not the priority in 2026 — but it will be by 2028. AI systems are moving from answering questions to completing tasks. For local businesses: Google Business Profile, Apple Business Connect, local press, community directory listings. Each one you add reduces the risk of recommending you. Each gap increases it.

Fixing Stage 3 — Selection: Write your positioning explicitly. Not “we offer a comprehensive range of services.” Not “our experienced team.” Specific: who you serve, what problem you solve for them, what you do differently from alternatives. State it directly. State it consistently. State it in the language your customers use when they’re looking for help. If your differentiation is implied in your copy rather than explicitly declared, it doesn’t exist for the system.

Fixing Stage 4 — Citation: Apply the six citation criteria to every key section of your most important pages. Does each section open with a standalone answer? Structure every H2 section as a self-contained knowledge node that can be extracted and attributed without requiring the surrounding page. This is where revenue is being lost — not because you failed to win business, but because you were never considered. Not because you lost. Because you were never considered.

The Walkthrough — Why One Business Gets the Callback and One Doesn’t

Two managed file transfer vendors. Identical product capability. Similar pricing. Both with genuine client results and experienced teams. A procurement lead at an NHS trust types a query into Perplexity: “managed file transfer software for healthcare compliance UK.”

Vendor A appears. Vendor B does not. Here is exactly why.

Recognition: Vendor A’s entity is consistent. The company name, product name, and category — “managed file transfer software” — appear identically across the website, the G2 listing, the NHS Digital supplier register, the company’s Bing Webmaster Tools verification, and the Wikidata entry. When Perplexity’s retrieval system queries for this entity, it finds convergent signals from six independent sources. Vendor B’s product is called two different things across their website and their external listings. Their G2 listing uses a slightly different company name. They have no Wikidata entry.

Validation: Vendor A has 47 reviews on G2 with an average of 4.6 stars, multiple case studies from named NHS trusts published on their website, a presence in the NHS Digital Solutions Directory, and three press mentions in health IT publications from the last twelve months. Vendor B has 8 reviews, no named healthcare case studies, and no presence in the NHS Digital directory.

Selection: Vendor A’s positioning is explicit: “SFTP and FTPS managed file transfer for NHS and healthcare compliance — IG Toolkit aligned, DSP Toolkit ready.” That string appears in the H1, in the product description, in the G2 profile, and in the NHS Digital listing. Vendor B describes themselves as “secure file transfer solutions for enterprise.” Healthcare is mentioned once on an industry page.

Citation: Vendor A’s compliance page opens: “Diplomat MFT is certified to NHS Information Governance standards and supports DSP Toolkit compliance requirements for NHS trusts transferring patient data between systems. The platform processes over 2 million file transfers per month across 47 NHS trust deployments.” That is a standalone opening, two named entities, a specific statistic, and an attributable claim. Perplexity can extract it and cite it. Vendor B’s compliance page begins: “We take security and compliance seriously. Our platform is built with enterprise-grade security at its core.” Nothing to extract. Nothing to cite.

The procurement lead gets a shortlist. Vendor A is on it. Vendor B is not. The procurement lead visits Vendor A’s website, reads the compliance page, downloads a case study. Books a demo. Vendor B’s sales team will never know this happened.

Part Seven — What Changes Next

Three things are in motion that will reshape this landscape over the next two years. Understanding them now means building toward them rather than catching up to them.

AI Overviews normalise as a primary surface. Google’s AI Overviews are already present in a significant proportion of commercial queries. The businesses appearing in them are accumulating a form of authority that compounds — the more you appear, the more the system associates you with that category, and the more consistently you appear. The businesses not appearing are falling behind in a way that is not yet visible in their traffic data. It will be.

Agent-mediated procurement accelerates in B2B. The move from AI answering questions to AI completing tasks will hit B2B professional services and enterprise software first. Procurement decisions for standardised categories — managed file transfer software, compliance tools, HR platforms — will increasingly involve AI agents doing initial research and shortlisting. The businesses with the right recommendation signals get onto that shortlist. The businesses without them do not participate in the process.

By 2027–2028, the businesses that have structured their data for machine query — that can surface live pricing, availability, credentials, and service specifications to an AI agent in real time — will be transactable, not just recommendable. Part Eight — Measuring Whether It’s Working

You cannot measure AI recommendation eligibility through standard analytics. GA4 does not show you the customers who were shortlisted before they reached your site. Search Console does not report AI Overview impressions in a way that maps to recommendation frequency. The measurement framework for this is different from what most businesses currently track.

Proxy signals that indicate improving recommendation eligibility: Branded search volume — if your business is being mentioned in AI responses, some users will search your brand name directly after. Direct traffic — users who receive your brand in an AI response and then type your URL. GA4 source/medium for “direct/(none)” is an imperfect but real proxy. Referral traffic from AI platforms — Perplexity, ChatGPT, and others are beginning to appear as referral sources in analytics. Track these explicitly.

Direct measurement: Build a query set — the twenty to forty queries your best customers are most likely to use when looking for a business like yours. Test these queries systematically across ChatGPT, Perplexity, Google AI Overviews, and Copilot. Document which queries produce a mention, what context the mention appears in, and what position. Repeat monthly. This is your recommendation frequency baseline. Improvement in this metric means the signal-building is working.
